AI procurement quote comparison: align terms and support informed decisions
For manufacturing purchasing and supply-chain teams: extract supplier offers, align comparison criteria, and flag missing terms and revisions. FDE connects enterprise AI with quotation review and approval.
Three suppliers send three different formats. Purchasing copies prices into a spreadsheet, then the approver asks: does this include freight, what is the minimum order, and when does the lead time start? A missing condition sends the team back to the original files and another round of questions. Enterprise AI can connect these checks so every comparison leads back to its evidence.
AI assists with reading quotations and notes. Explicit rules handle conversion and arithmetic; missing terms remain pending. An FDE connects source files, comparison tables, review records and the approval workflow into a process the team can maintain.
Start with four causes of repeated spreadsheet revisions
- Unmatched items: similar names can hide different specifications, materials, pack sizes or substitute models.
- Conditional low prices: quantity tiers, minimum orders, freight and expiry dates may be buried in notes or attachments.
- Overwritten versions: a new price may arrive with new delivery or payment terms while approvers still see the old comparison.
- Clarifications left in messages: purchasing has confirmed a term, but the evidence never reaches the comparison table, so the next reviewer asks again.
Pilot one material category, one purchasing team and one existing comparison table. Establish item matching and review responsibilities first if material definitions are inconsistent.
Keep six groups of terms in the comparison
| Field group | Retain from the source | Confirm before comparison |
|---|---|---|
| Item and specification | Item ID, specification, material, model and substitution notes | Whether the items are comparable and substitutions are approved |
| Quantity and unit | Required and quoted quantities, pack units, minimum orders and price tiers | The applicable quantity tier and conversion to a common unit |
| Price and charges | Currency, unit price, discounts, tax inclusion, freight and other stated charges | Comparison basis, approved conversion parameters and charge allocation; missing is not zero |
| Delivery and conditions | Destination, lead time, its starting condition and payment terms | Suitability for the current request and confirmation status |
| Version and validity | Quote ID, revision time, expiry and withdrawal or replacement status | Which valid version applies and which previous conclusions need review |
| Evidence and ownership | Source page or cell, clarification records and reviewer | Every field is traceable and unresolved issues have owners |
The company agrees the comparison basis. Staff with the relevant responsibilities provide and confirm tax, exchange-rate and payment-cost parameters. This workflow does not replace tax assessment or supplier evaluation.
Illustrative quotes: what a unit-price ranking can miss
Assume a purchase of 1,000 identical items. These fictional offers use CNY and the same tax-inclusive basis. The numbers illustrate the method only; specifications, delivery and payment terms still require separate checks.
| Offer | Stated terms | Expected comparison output |
|---|---|---|
| Quote A | CNY 10.20 per item; 1,000 items allowed; CNY 600 freight for this order | Stated charges total CNY 10,800; retain unit-price and freight sources |
| Quote B | CNY 10.80 per item; 1,000 items allowed; freight included for this order | Stated charges total CNY 10,800; continue checking delivery and other conditions |
| Quote C | CNY 9.80 per item; minimum order 2,000; freight unspecified | Does not meet the 1,000-item quantity condition; flag for clarification without presenting a directly comparable total |
A is 1,000 × 10.20 + 600; B is 1,000 × 10.80. Equal stated charges do not establish equal overall supplier value. C’s low price cannot be applied to an unconfirmed 1,000-item purchase.
How an FDE connects comparison to current purchasing work
An FDE (Forward Deployed Engineer) works through an actual quotation process with purchasing, business users and system owners. The enterprise AI scope covers intake, validation, human review and maintenance, with inputs, owners and completion criteria for each step.
Bring in quotations and retain originals
Use authorized folders, forms or system interfaces. Preserve quote IDs and versions while AI extracts lines, notes and source locations. Unclear scans and incomplete fields go to review.
Match items and align the comparison basis
Match the company’s item definitions and confirm quantity tiers and unit conversions. Rules calculate confirmed charges. Unresolved specification, currency or validity differences pause comparison of the affected line.
Summarize differences for review
Produce a comparison table, clarification questions and source references. Record the evidence for confirmations. A revised quotation shows changes and flags affected conclusions for renewed review.
Connect approvals and hand over maintenance
Confirmed results reach the agreed approval step. Assess ERP, SRM or office-tool integrations against the actual interfaces. Supplier selection and ordering follow company authority; failed tasks retain recoverable state.
Four deliverables for the enterprise
- Quotation fields and comparison rules: item matching, units, quantity tiers, charge definitions, versions and unresolved states.
- A working quotation workflow: intake, line extraction, source references, comparison output and exception review.
- Approval and change records: reviewers, selected versions, differences, approval states and integration scope.
- An acceptance and maintenance package: de-identified test cases, results, fixes, user training and template-update instructions.
Agree formats, integrations, volumes and maintenance responsibilities before the pilot. Source references, exceptions and review records belong in the delivery scope.
Test these exceptions before rollout
| Test case | Expected behavior | Evidence to check |
|---|---|---|
| Cases and individual items mixed | Calculate only after confirming the conversion; otherwise request review | Source units, conversion parameters and results |
| Missing freight, currency or tax basis | Keep values unknown rather than substituting zeros or defaults | Missing-field list and original quotation |
| Quoted quantity differs from demand | Show minimum orders and applicable tiers; do not apply an invalid price | Offer conditions against required quantity |
| Same name, different specification | Flag the difference for an authorized substitution decision | Item definitions, differences and confirmation |
| Revised or expired quote | Distinguish versions and invalidate conclusions based on expired terms | Version chain, validity and review records |
| Duplicate import or task retry | Avoid duplicate quotes, approval tasks or purchase orders | Deduplication identifiers and execution logs |
| Access from another role | Show only authorized supplier files and fields | Role-specific access tests |
| Integration outage | Mark the failure and resume from the recorded state without claiming completion | Error logs, recovery results and downstream reconciliation |
Agree pass criteria first and retain the actual result of every test. A neat table still needs checks of sources, conditions, arithmetic and access.
Validate enterprise AI value with process evidence
Before the pilot, record transcription time, clarification rounds, review time and revision causes for comparable purchases. Repeat with similar material types, quote counts and complexity. Track time waiting for suppliers separately.
Also check extraction accuracy, missed unresolved terms, version errors and calculation differences. If preparation is faster but review effort grows, inspect input quality, field rules and review steps. Price changes cannot be attributed directly to AI: suppliers, quantities and market conditions may also change.
Product reference: Microsoft Dynamics 365 documents quoted quantity, net amount and receipt-date deviation in RFQ comparisons; quoted quantity can differ from the request. The AI preparation and review workflow here is an independent implementation design, subject to project-specific acceptance.
Bring three inputs to define the first pilot
Start with file imports and a reviewed comparison table, then validate before adding integrations. Processing volume, exception types, interfaces and maintenance requirements determine the FDE scope, cost discussion and acceptance plan.
- Two or three authorized, de-identified quotations with easily missed notes, revisions or unit differences.
- Your current comparison table and a specific purchase request, highlighting repeated questions and revisions.
- Purchasing, review and approval roles, current systems and the point where the output should stop.
